On parle souvent d’innovation comme d’un enchaînement presque naturel : une découverte, un prototype, une startup, un produit, puis un marché. Dans les discours, la trajectoire paraît logique. Dans la réalité, elle est beaucoup plus heurtée. Entre la preuve scientifique initiale et l’adoption économique, un très grand nombre de projets disparaissent. Pas forcément parce que la science est mauvaise. Pas forcément parce que l’idée est absurde. Mais parce qu’il existe une zone particulièrement instable, coûteuse et difficile à traverser : ce que l’on appelle la vallée de la mort . L’expression n’est pas neuve. Elle s’est imposée dans les travaux sur le transfert technologique pour désigner le moment où une invention a quitté le confort relatif du financement amont, sans être encore assez démontrée, industrialisable ou désirable pour attirer des financements privés substantiels. Autrement dit : trop appliquée pour relever encore de la recherche académique classique, mais encore trop incertaine pour convaincre le marché. Le célèbre article de Auerswald et Branscomb ci-dessous (2003) a été un des premiers à populariser cette notion.

Le sujet est particulièrement important aujourd’hui. D’abord parce que les économies avancées attendent de plus en plus de la recherche publique qu’elle produise des impacts économiques, industriels ou sociétaux. Ensuite parce que la deeptech, la santé, l’énergie ou les technologies industrielles complexes reposent sur des cycles longs, des risques élevés et des besoins massifs de démonstration. Enfin parce que, dans beaucoup de cas, le problème n’est pas seulement financier : il touche aussi la validation d’usage, la réglementation, la fabrication, la crédibilité de l’équipe, ou encore l’alignement entre maturité technologique et maturité institutionnelle.
La vallée de la mort ne désigne donc pas un simple “trou de financement”. C’est un problème de traduction : traduire une promesse scientifique en proposition de valeur crédible, en trajectoire industrielle plausible, en preuve suffisamment robuste pour déclencher un engagement plus fort d’investisseurs, d’industriels, de clients ou d’acheteurs publics.
Comprendre les fondements
L’idée centrale de la vallée de la mort est simple : il existe une rupture entre invention et innovation. C’est l’un des points majeurs soulignés dès les travaux classiques d’Auerswald et Branscomb : une invention techniquement prometteuse ne devient pas automatiquement une innovation commercialement viable. Entre les deux, il faut franchir une transition longue, coûteuse, mal documentée, et très incertaine.
Cette rupture est souvent située autour des TRL intermédiaires, fréquemment entre TRL 4 et TRL 7 , c’est-à-dire lorsque l’on quitte la validation de laboratoire pour entrer dans la démonstration en environnement pertinent, puis opérationnel. Cette association n’est pas parfaite ni universelle, mais elle reste utile pour comprendre où se concentrent les difficultés : le moment où il faut prouver non plus seulement que « ça marche », mais que « ça pourra marcher de façon fiable, reproductible, intégrable et économiquement soutenable ».

C’est précisément là que les besoins explosent. Les coûts de prototypage avancé, d’essais en conditions réelles, d’industrialisation pilote, de conformité réglementaire ou de certification augmentent fortement. Ce phénomène s’explique par un changement de nature des activités : on ne cherche plus seulement à démontrer un principe scientifique, mais à prouver qu’un système peut fonctionner de manière fiable, reproductible et intégrable dans un environnement réel .
Dans certains domaines industriels, en particulier l’énergie, l’aéronautique ou le spatial, cette phase implique la construction d’infrastructures expérimentales lourdes : démonstrateurs à grande échelle, bancs d’essai, prototypes industriels, campagnes de test prolongées ou procédures de qualification réglementaire. Les travaux de l’OCDE sur l’innovation dans les secteurs à forte intensité capitalistique soulignent que le passage du prototype de laboratoire au démonstrateur industriel constitue souvent la phase la plus coûteuse du cycle d’innovation , car il mobilise simultanément des ressources scientifiques, industrielles et réglementaires.
Dans le rapport Space and Innovation de l’OCDE (cf. ci-dessous), plusieurs passages consacrés aux technologies spatiales rappellent que les phases de démonstration et de qualification représentent une part majeure des coûts d’innovation. Ce rapport souligne notamment que la mise au point de systèmes spatiaux nécessite des campagnes de tests et de qualification extrêmement exigeantes, ainsi que la construction de prototypes et de démonstrateurs à grande échelle, ce qui concentre une part importante des investissements technologiques dans les étapes avancées de développement (voir OCDE, Space and Innovation , 2016, notamment p. 15-17 sur la transition TRL et la « valley of death », ainsi que p. 62-64 et p. 79 sur les infrastructures de test et de qualification nécessaires aux technologies spatiales)..
Pour donner un ordre de grandeur, construire un prototype de laboratoire peut coûter quelques dizaines ou centaines de milliers d’euros mais construire un démonstrateur industriel peut en coûter plusieurs millions, voire plusieurs dizaines de millions dans les secteurs énergétiques ou spatiaux. C’est précisément ce saut d’échelle, à la fois financier, technique et organisationnel, qui explique en grande partie l’apparition de la vallée de la mort.
Autrement dit, la difficulté de cette phase ne tient pas seulement à l’incertitude technique, mais à la combinaison de trois facteurs : l’augmentation rapide des coûts, l’allongement des cycles de validation et la nécessité d’impliquer des acteurs industriels capables d’opérer à l’échelle réelle .

Mais réduire la vallée de la mort à un problème de cash serait une erreur. La littérature récente insiste sur sa nature multidimensionnelle . L’étude de Ellwood, Williams et Egan (ci-dessous) est particulièrement intéressante sur ce point : elle montre que le franchissement de cette phase ne dépend pas d’une progression linéaire unique, mais de plusieurs processus d’innovation qu’il faut mener de front, avec des séquences variables selon les projets. Leur apport est important parce qu’il déplace le regard : on ne “sort” pas de la vallée seulement en injectant de l’argent ; on en sort en construisant progressivement plusieurs formes de robustesse à la fois.

Autrement dit, une technologie peut être scientifiquement convaincante mais échouer faute de bon usage identifié. Elle peut susciter un intérêt de marché mais buter sur une fabrication non maîtrisée. Elle peut disposer d’un prototype mais manquer de légitimité institutionnelle. Elle peut bénéficier de subventions, mais ne pas trouver de sponsor industriel. Elle peut être brillante sur le papier, mais difficile à intégrer dans une chaîne de valeur existante. La vallée de la mort apparaît alors comme l’espace où ces fragilités, jusque-là dispersées, se rencontrent et se renforcent , rendant la poursuite du développement particulièrement difficile.
C’est aussi pour cela que la métaphore parle autant aux acteurs de la santé et des biotechnologies. Dans ces secteurs, la “traduction” entre résultats précliniques et bénéfice clinique est notoirement difficile. Une revue très citée d’Azra Raza Seyhan insiste sur les causes multiples de cette rupture : faiblesse des hypothèses initiales, défauts de reproductibilité, modèles précliniques ambigus, erreurs statistiques, incitations académiques peu alignées avec l’usage clinique, manque de transparence et de partage de données. Ici, la vallée de la mort n’est pas seulement économique : elle est aussi méthodologique et organisationnelle.

On peut donc proposer une définition plus exigeante : la vallée de la mort est la phase où une technologie doit simultanément gagner en preuve, en usage, en crédibilité et en intégrabilité, alors même que ses besoins augmentent plus vite que ses ressources. C’est cette combinaison qui la rend si redoutable.
Applications concrètes et enjeux actuels
Dans les discours publics, la vallée de la mort est souvent évoquée pour expliquer pourquoi l’Europe transforme difficilement son excellence scientifique en entreprises de taille mondiale. La Commission européenne parle même désormais de deux vallées de la mort : une première, entre invention et produit commercialisable ; une seconde, entre startup viable et scale-up capable de grandir à l’échelle. Elle relie cette difficulté à la fragmentation du marché, au financement, à la lenteur de l’adoption et à un usage encore insuffisant de la commande publique d’innovation.

Cette distinction est utile. Elle rappelle qu’il existe en réalité plusieurs ruptures : une rupture de maturation techno-économique , puis une rupture de passage à l’échelle . Beaucoup d’organisations confondent les deux. Or les leviers ne sont pas les mêmes. Pour franchir la première, il faut surtout du dérisquage, de la preuve, du design industriel, du test, de la validation d’usage. Pour franchir la seconde, il faut davantage de capital de croissance, d’accès marché, de structuration commerciale, de recrutement, de supply chain et d’internationalisation.
La littérature sur les Proof of Concept programs va dans le même sens. Ces dispositifs ne servent pas uniquement à financer quelques essais supplémentaires. Ils produisent aussi des effets structurels, relationnels et culturels. Une étude de Research Policy montre qu’ils peuvent générer des facteurs facilitants pour la progression des technologies et leur commercialisation, mais que les effets relationnels sont souvent les plus décisifs : mise en lien avec l’industrie, reformulation de la proposition de valeur, apprentissages entrepreneuriaux, confrontation à la demande réelle.

Les travaux de Dean, Zhang et Xiao montrent que la capacité à franchir la vallée dépend aussi de la façon dont l’entreprise gère la complexité produit, organisationnelle et environnementale. Leur résultat est intéressant : la capacité d’application a bien un effet sur la performance d’innovation radicale, mais pas de façon linéaire ; au-delà d’un certain point, l’accumulation de complexité peut aussi freiner la trajectoire.

Cela explique pourquoi tant de projets échouent non parce qu’ils manquent de qualité, mais parce qu’ils cherchent à résoudre trop de problèmes simultanément. Une technologie ambitieuse, dans un marché nouveau, avec une chaîne réglementaire lourde, une fabrication incertaine, un modèle économique encore ouvert et une équipe incomplète cumule des risques qui se renforcent mutuellement.
C’est aussi la raison pour laquelle certains intermédiaires jouent un rôle stratégique. L’exemple de l’ITRI à Taïwan, étudié dans le Journal of Business Research , est souvent cité comme modèle d’organisation capable de relier invention et commercialisation grâce à une approche de l’innovation ouverte, end-to-end, combinant recherche, transfert, validation industrielle et création de valeur. La leçon n’est pas qu’il suffirait de créer un “super intermédiaire”, mais que le franchissement de la vallée suppose souvent une orchestration beaucoup plus active entre acteurs scientifiques, industriels, financiers et publics.

Pour une entreprise, un laboratoire, une SATT, un incubateur ou un PUI, parler de vallée de la mort ne devrait donc pas conduire à une posture fataliste. La bonne question n’est pas : « comment trouver plus d’argent ? » La bonne question est plutôt : qu’est-ce qu’il faut rendre crédible, à quel moment, et devant qui ?
Première implication : il faut raisonner en trajectoire de dérisquage , et non en simple trajectoire technique. Une innovation n’avance pas seulement parce que son TRL monte. Elle avance quand diminuent, de façon suffisamment visible, les incertitudes techniques, industrielles, réglementaires, marchandes et organisationnelles. Une roadmap sérieuse devrait donc expliciter ces cinq dimensions, au lieu de se limiter à des jalons technologiques.
Deuxième implication : il faut travailler très tôt la question de l’usage réel . Beaucoup de projets entrent dans la vallée avec une logique encore trop techno-centrée. Or ce qui déclenche souvent l’investissement suivant, ce n’est pas seulement la démonstration d’un principe, mais la démonstration d’un problème solvable, d’un acteur prêt à tester, d’un contexte d’intégration crédible. Cela suppose des interactions précoces avec industriels, utilisateurs, prescripteurs, payeurs ou régulateurs selon les secteurs.
Troisième implication : la maturité technologique doit être articulée à une maturité institutionnelle. Webster et Gardner ont montré l’intérêt de penser la readiness au-delà de la technologie elle-même : normes, institutions, modes d’évaluation, cadres d’adoption, attentes réglementaires. Une innovation peut être “prête” techniquement et pourtant bloquée parce que son environnement d’accueil ne l’est pas.

Quatrième implication : certains secteurs exigent des outils de franchissement spécifiques. En biotech, cela passe par la robustesse préclinique, la qualité des données et le design translationnel. En énergie ou dans l’industrie lourde, cela passe davantage par les démonstrateurs, les pilotes, les premiers acheteurs et la commande publique. Dans la deeptech européenne, cela renvoie aussi à la capacité à articuler subventions, capital patient, clients industriels et écosystèmes de test.
Enfin, cinquième implication : il faut cesser de traiter la vallée de la mort comme un accident marginal. C’est en réalité une phase normale de l’innovation. Une politique d’innovation, une stratégie de transfert ou une offre d’accompagnement crédible devraient être conçues explicitement pour elle.

La vallée de la mort désigne la phase critique entre invention prometteuse et innovation réellement commercialisable.
